Your dough doesn’t rise at all: Multiple factors are working against you. Your starter might be weak, your kitchen is likely below 65°F, and your dough probably needs a warmer environment plus more time.

Fixing Your Starter First

Your starter is the engine of your bread. If it’s sluggish, nothing else you do will work.

The warm water trick: Feed your starter with water heated to 85-90°F instead of room temperature. This gives the microbes a head start without killing them. (Anything over 95°F starts damaging yeast, so don’t go hotter.)

Increase feeding frequency: Cold weather slows metabolism, which means your starter might need food more often. Try feeding twice daily instead of once, especially if you keep it on the counter.

Adjust your feeding ratio: In winter, switch from 1:5:5 (starter:flour:water) to 1:3:3. This gives your microbes more food relative to their population and helps them stay active.

Create a warm home base: Keep your starter jar somewhere consistently warm. Inside your oven with just the light on creates a stable 75-80°F environment. The top of your refrigerator works too since heat rises from the compressor. Some bakers use seedling heat mats or yogurt makers set to low.

Starter maintenance: 70-75°F This range keeps your starter active without making it hyperactive. Cooler is fine if you’re okay with longer doubling times.

Autolyse: 75-78°F During autolyse (when flour and water rest before adding starter), slightly warm dough helps enzymes break down proteins and starches more efficiently.

Bulk fermentation: 75-80°F This is where warmth matters most. The yeast needs consistent warmth to produce the carbon dioxide that makes your dough rise.

Final proof: 70-75°F Shaped loaves do well at slightly cooler temperatures than bulk fermentation. This slows the process enough to develop flavor while still allowing the dough to rise.

Creating Warm Spots in a Cold Kitchen

You don’t need special equipment to keep dough warm.

Oven with light on: The ambient heat from an oven light typically creates 75-80°F inside. Put your dough in a covered bowl and close the oven door. Just remember it’s in there before you preheat for dinner.

Microwave as a warming box: Heat a mug of water in your microwave until it’s steaming hot (about 2 minutes). Put your dough bowl in the microwave next to the hot mug and close the door. The trapped steam and heat create a warm, humid environment. Reheat the mug every hour or so.

Heating pad method: Place a heating pad set to low under a cutting board, then put your dough bowl on top. The board diffuses the heat so you don’t get hot spots that might kill the yeast.

Near (not on) a radiator: If you have radiator heating, place your dough 2-3 feet away from an active radiator. Too close and you’ll cook it; the right distance creates a nice warm zone.

Inside a cooler with warm water: Fill a few Mason jars with hot tap water and place them in a small cooler. Put your dough bowl in the cooler without touching the jars. This creates an insulated warm space. Replace the water when it cools.

Adjusting Your Recipe for Winter

Watch for volume increase: Your dough should increase by 50-75% during bulk fermentation, regardless of how long it takes. If it hasn’t expanded much, it hasn’t fermented enough.

Check dough temperature, not just room temperature: Get an instant-read thermometer and stick it in your dough. If the dough itself is below 70°F, fermentation will be slow no matter what your kitchen thermometer says.

The poke test still works: Gently poke your dough with a floured finger. If it springs back slowly and leaves a slight indent, bulk fermentation is done. If it springs back immediately, keep waiting. If it doesn’t spring back at all, you’ve overproofed.

Troubleshooting Those Winter-Specific Issues

Dense crumb with big holes: Your dough fermented unevenly because of temperature variations. The outer parts were colder than the center. Solution: mix your dough more thoroughly during stretch and folds to redistribute warmth and gases.

Overly sour taste: Long, cold fermentation favors acid production over rise. Your dough sat too long at too low a temperature. Solution: find a warmer spot or use more starter to speed up the process.

When to Give Up on Room Temperature

Some kitchens are just too cold for winter sourdough without intervention.

If your kitchen regularly drops below 65°F, don’t fight it. Either create a consistently warm microclimate using one of the methods above, or accept that winter is your time to bake with commercial yeast and save sourdough for warmer months.

Alternatively, lean into cold fermentation: mix your dough, give it an hour at room temperature, then refrigerate it for 24-48 hours. The cold fridge temperature (around 38°F) will ferment your dough very slowly, developing complex flavors. You’ll need to use more starter (30-40% of flour weight) and allow the dough to warm up for 2-3 hours after shaping before baking.

The Winter Feeding Schedule That Works

Maintaining a healthy starter through winter requires consistency.

Morning feeding (7-8 AM): Feed your starter with warm water (85°F), place it in your warmest spot, and it should double by evening.

Evening check (6-7 PM): If it has doubled, you can either use it for baking, feed it again, or refrigerate it. If it hasn’t doubled, leave it out overnight in the warm spot.

Refrigerated starter: If you’re not baking frequently, keep your starter in the fridge and pull it out 24 hours before you plan to bake. Give it two feedings with warm water at 12-hour intervals before using it in dough.

Signs Your Winter Sourdough is Working

You’ll know you’ve nailed your winter process when:

Your starter doubles predictably within 6-8 hours after feeding. Your dough shows visible bubbles on the surface and sides during bulk fermentation. The dough feels airy and jiggly when you move the bowl. After shaping, your loaves noticeably expand during final proof. Your baked loaves have good oven spring and an open crumb structure.
